Phase 1

Sell the Destination

Scope the starting footprint and get to commitment.

You research the prospect's operations, deliver a vertical-specific demo that shows real outcomes they'd care about, and guide discovery to find which problems hurt most. If the fit is real, you produce a commitment document and the client's first payment.

If you've sold managed services, you can learn this. It's structured sales — not technology building.
Phase 2

Connect + Configure

Wire the entity to real systems. Set what it can and can't do.

You confirm the client's actual tech stack, connect the entity to their operational systems, define what it's allowed to perceive and how it's allowed to act, and test that the boundaries hold. This is the most technical phase — and where you earn the deepest margin.

This is the hard part. Certification covers it in depth, and you get engineering support through your first integrations.
Phase 3

Prove Results

Ramp from observation to autonomy. Certify with evidence.

The entity starts by watching and recommending. The owner approves or rejects each recommendation, which trains the system. Over several weeks, you ramp toward governed autonomy and assemble evidence proving real closed-loop outcomes — not "installed," but "working and provable."

When it's certified, you own the relationship. Monthly billing starts. Expansion rights are yours.

What "Certified Active" Requires

A closed-loop behavior means: a real event was detected, the entity responded within its boundaries, the loop closed with a measurable outcome, and the whole chain is documented as evidence.
